In Diablo 4, you have a chance to obtain powerful uniques and mythic uniques when you defeat the hardest opponents in the game. However, with Season 8, Blizzard is changing how you summon the bosses and how you use boss materials.
In the recent “Campfire Chat” livestream, Blizzard announced the changes to the summoning system for the endgame bosses in Season 8 on March 7, 2025:
- The endgame bosses will become “lair bosses” – they are meant to be tougher and survive longer. Especially at torment level 4, you should no longer be able to one-shot them. There will be 3 new bosses in the game.
- You will no longer need materials to summon the bosses. However, you can open chests for more loot after the boss fight using the materials.
- The Stygian stones are making a comeback, but with a different function: All bosses can drop them, and you can convert them into boss materials.
- You will see on the map where to find the bosses and which materials you need to open the chests.
The changes are related to Blizzard’s two reasons: On one hand, it has been “unfair” in group play that only the one who summons the boss at the altar had to bear the material costs, while others could simply grab their loot and leave. On the other hand, it should feel less frustrating when you don’t sacrifice your materials in vain because you end up not defeating the boss.
3 new bosses at torment levels
This is what’s up with the lair bosses: The endgame or “ladder” bosses will become “lair bosses” divided into three categories:
- Challengers: Beast in Ice, Grigoire, Lord Zir, Varshan, and Urivar
- Greater: Andariel, Duriel, and the Herald of Hatred
- Exalted: Belial
The two new bosses, Urivar and the Herald of Hatred, are accessible to players who own a Vessel of Hatred edition. Belial, on the other hand, is the new “pinnacle boss” and stands alongside Lilith – one of the hardest opponents in the game. To even face a lair boss, you must be at a torment level.
When do the changes go live? The changes will take effect with Season 8, which will start late on April 29, 2025. If you don’t want to wait that long, you can already test the new bosses and the revised summoning system on the PTR. The test server will run from March 11 to 18, and the preload is expected to start today.
Boss materials for more loot after the boss fight
What happens to the boss materials? Thus, you will no longer need summoning materials to summon a boss at its altar. Instead, you can use them for additional loot. After each boss fight, a chest will appear that you can open with these materials. Each player must spend their own materials – even in groups.
This is what boss loot looks like: The first unique item you get from the boss is guaranteed to be one from its specific loot pool. This means: You will definitely receive a unique that is exclusive to this particular boss. After that, there is a 50% chance that additional uniques will come from the general pool. If you play in a group, there is a 33% chance for each additional member to receive another unique from the boss pool. At torment level 4, 5 uniques will drop instead of 6 in the future.
Where can I find the bosses? It is still unclear whether the positions of the known bosses will change with Season 8. However, in the dungeon descriptions, you will soon see directly which boss awaits you there. It will also indicate which “lair boss key” you need to open the chest after the fight. Once you have discovered the dungeon, you can teleport directly there.
What are “lair boss keys”? The “lair boss keys” are basically the previous summoning materials – for example, “Malicious Hearts” for Varshan. You no longer need them to summon bosses but only to open the chest for more loot after the fight. If you don’t defeat the boss, your character dies, and/or you want to try the fight later, you will not waste a key.



The upcoming Season 8 will thus focus heavily on the lair bosses of Diablo 4. The new seasonal mechanic also builds on this, as you can take on the abilities of defeated bosses and enhance your builds with them.
